The business tension

Freshservice had earned credibility in IT service management. Growth beyond IT, however, required more than repackaging familiar capabilities for new teams. HR, Facilities, Finance and Operations experienced service work differently, bought through different coalitions and needed proof that an enterprise platform could be adopted without enterprise complexity.

The challenge was to make a new category legible while keeping IT, the trusted system owner and governance broker, inside the buying motion.

What I saw

More than 50 interviews across HR, IT and Operations, combined with community research, sales feedback and win/loss input, pointed to HR as the strongest front door. HR owns high-volume, visible employee moments such as onboarding, offboarding, cases and documents. Those journeys naturally cross IT, Facilities, Finance and Operations.

Winning HR could therefore create both an immediate value story and a repeatable path to broader enterprise service-management adoption.

The strategic choice

We moved the story from ‘Freshservice features for non-IT teams’ to an employee-service platform narrative: establish credibility with HR, convert with IT, and expand through cross-functional workflows.

The narrative paired HR’s visible experience and efficiency outcomes with IT’s requirements for governance, scale and integration.

  • Orchestrated product launches across Journeys and Freshservice for Business Teams, carrying the work from research and messaging into PR, e-learning, launch content, internal FAQs, customer communication and webinars.
  • Made analyst positioning a major 2025 workstream. The focused Forrester Enterprise Service Management submission connected product capability, customer evidence, competitive differentiation and strategy into one defensible market story.
  • Evangelised product innovation and shaped industry thought leadership through ESM playbooks, employee-experience content and customer education.
  • Equipped GTM teams with the ICP, discovery pack, persona kit, sales narratives, solution-engineering enablement and expansion plays needed to make the category usable in the field.

Commercial movement

The launch generated more than 40 stories and 2,500 page visits. By FY26, one in four Freshservice customers was using ESM and the business was tracking toward 50% year-on-year ARR growth.

The larger business impact is best understood as a chain: the launch created a sharper buyer journey; and the resultant GTM swimlane helped propel ESM’s growth, tracking at 50% YoY ARR growth for FY26.

Reflection

Category creation becomes credible when the narrative and the operating model change together. The important move was not simply to market beyond IT; it was to identify the buyer who made the new value visible, preserve the stakeholder who could operationalize it, and equip the GTM system to tell one coherent story.
